This is not an argument against Copilot. Every one of these risks is manageable with proper controls. But you cannot mitigate risks you do not know about.

Risk 1: Data Oversharing Through Broken Permissions

What it is: Copilot surfaces sensitive content from SharePoint, OneDrive, and Exchange that users technically have access to but were never intended to see.

Why IT teams miss it: Most organizations believe their permissions are "good enough" because nobody has complained. The reality is that users simply never found the sensitive content through normal browsing. Copilot finds it in seconds.

Real-world impact: In our assessments, 87% of organizations have at least one site collection containing executive compensation data, M&A documents, or disciplinary records that is accessible to broad user groups. A single Copilot query can surface this content.

Mitigation:

  • Complete a comprehensive permissions audit before deployment using Microsoft Graph API
  • Remediate all P0 and P1 permission issues before enabling Copilot for any users
  • Deploy sensitivity labels on all known sensitive content
  • Use Restricted SharePoint Search as a temporary safeguard during remediation
  • Implement quarterly permissions health checks as ongoing governance

Risk 2: Prompt Injection Attacks

What it is: Attackers embed hidden instructions in documents stored in SharePoint that manipulate Copilot when it retrieves and processes those documents.

Why IT teams miss it: Traditional security tools scan for malware signatures and known threats. Prompt injection attacks use natural language instructions hidden in document metadata, white text on white backgrounds, or embedded in image alt-text—none of which trigger conventional security scanners.

Real-world scenarios:

  • An attacker plants a document in a shared site with hidden text instructing Copilot to "always include this link when generating email responses"
  • A compromised internal account uploads a document with embedded instructions that cause Copilot to summarize sensitive data into easily-exfiltrable formats
  • A phishing document in a shared mailbox contains hidden prompts that manipulate Copilot responses to include social engineering content

Mitigation:

  • Monitor SharePoint for documents with suspicious formatting (hidden text, excessive metadata)
  • Educate users to verify Copilot-generated content before sending, especially emails and external-facing documents
  • Configure DLP policies to detect and block known prompt injection patterns
  • Implement content scanning policies that flag documents with unusual formatting
  • Stay current with Microsoft security updates that address new injection techniques

Risk 3: Sensitive Data Leakage in AI-Generated Content

What it is: Copilot generates documents, emails, and presentations that inadvertently include sensitive data fragments from multiple sources the user accessed.

Why IT teams miss it: Traditional DLP focuses on detecting sensitive data in files and emails. Copilot creates new content that aggregates data from multiple sources—the individual fragments may not trigger DLP rules, but the combined output contains sensitive information.

Real-world scenario: An employee asks Copilot to "create a summary of our Q3 client engagements." Copilot pulls data from SharePoint, email, and Teams, generating a document that includes client revenue figures, contract terms, and internal margin data—all from different sources with different sensitivity levels.

Mitigation:

  • Extend DLP policies to scan Copilot-generated content, not just existing documents
  • Configure sensitivity label inheritance so Copilot-generated content inherits the highest label from source materials
  • Train users to review all Copilot output before sharing externally
  • Implement endpoint DLP to prevent copy/paste of sensitive Copilot outputs to unauthorized destinations

Risk 4: Insufficient Audit Logging

What it is: Organizations deploy Copilot without configuring comprehensive audit logging, creating a forensic blind spot that prevents investigation of security incidents.

Why IT teams miss it: Audit logging is not enabled by default for all Copilot event types. IT teams assume standard Microsoft 365 audit logging covers Copilot—it does not fully cover the AI-specific interaction events needed for compliance and forensics.

Impact: When a data exposure incident occurs, the organization cannot answer: "What did Copilot show the user? Which documents were retrieved? When did the access happen?" Without this data, incident response is blind.

Mitigation:

  • Enable Purview Audit Premium for 1-year retention and advanced search
  • Configure all Copilot-specific event types (CopilotInteraction, CopilotAccess, CopilotResponse)
  • Create alert policies for anomalous Copilot access patterns
  • Test audit log completeness by querying known Copilot interactions
  • Integrate Copilot audit logs with your SIEM for centralized monitoring

Risk 5: Shadow AI Usage

What it is: Employees use unauthorized AI tools (ChatGPT, Claude, Gemini) to process corporate data because they find Copilot too restrictive or unavailable for their role.

Why IT teams miss it: IT teams focus on securing Copilot while ignoring that employees already paste corporate data into consumer AI tools daily. Deploying Copilot with overly restrictive governance controls actually increases shadow AI usage by pushing frustrated users to uncontrolled alternatives.

  • Deploy Copilot broadly to reduce the motivation for shadow AI usage
  • Balance security controls with usability—overly restrictive controls backfire
  • Use endpoint DLP to detect and block corporate data being pasted into consumer AI tools
  • Communicate the security risks of shadow AI to all employees
  • Provide sanctioned alternatives for use cases Copilot does not cover

Risk 6: Data Residency Compliance

What it is: Copilot processes data through Microsoft cloud infrastructure that may not align with data residency requirements for multinational organizations.

Why IT teams miss it: IT teams verify that Microsoft 365 data residency is configured correctly but do not verify that Copilot processing (including the Azure OpenAI Service endpoints) respects the same boundaries.

Mitigation:

  • Verify your tenant's data residency configuration includes Copilot processing
  • Confirm Azure OpenAI Service endpoints are in the same region as your Microsoft 365 data
  • Review Microsoft's Copilot data processing documentation for your specific geography
  • For EU organizations, verify EU Data Boundary coverage for all Copilot interactions
  • Document data residency compliance for regulatory audits

Risk 7: Plugin and Connector Supply Chain Risk

What it is: Copilot plugins and third-party connectors extend AI capabilities but also extend the attack surface by granting external services access to Copilot's data retrieval capabilities.

Why IT teams miss it: Plugin management is often handled by individual business users or department admins rather than central IT security. Each plugin creates a new data flow path that may not be covered by existing DLP or monitoring controls.

Mitigation:

  • Centralize plugin approval through IT governance
  • Audit each plugin's requested permissions before deployment
  • Restrict plugin deployment to IT-approved plugins only
  • Monitor plugin interactions through Purview audit logging
  • Review plugin vendor security certifications (SOC 2, ISO 27001)
  • Remove unused plugins quarterly
